Why do AEO timelines on other pages disagree?

They disagree because they measure different things. A crawler fix shows in days. A change in AI answers shows in weeks, but noisily. Pipeline shows in months. Most pages put all three under one word, "results".

Line them up by metric and they stop fighting. Fixes are fast. AI answers move early but need time to read. Business impact comes last. So the honest answer to "how long" is a question back: "how long until what?"

Three things make your own timeline longer or shorter:

  • Where you start. A site AI bots can't read has to be fixed before anything else counts.
  • How crowded your category is. A narrow niche moves faster than a market with big, well-known leaders.
  • Your sales cycle. If deals take four months to close, AI-sourced revenue can't show in 90 days, even when everything works.

How long did published case studies take?

Most published AEO and SEO case studies report their headline result after 4 to 12 months. Few report one inside 3 months, and those mostly measure AI answers or pages shipped, not revenue. All results below are the agencies' own claims.

We read 52 published case studies from four agencies. 47 were real client engagements, and 26 of those were SEO or AEO work. For each of the 26, we noted the time window the agency gave for its headline result:

Three patterns stand out:

  • Fast results were mostly AI answers. The cases under 3 months mostly measured share of AI answers or pages shipped. Revenue cases took longer.
  • Early peaks settle. In one case, a B2B payments company's share of AI answers peaked in week seven, then settled lower by week ten. The agency said weekly moves at that sample size were only directional.
  • Few prove pipeline at all. In our read of published SEO and AEO case studies, only 10 of 26 show dates, a starting number, a pipeline figure, a data source and a named client. Most report traffic or visibility.

So treat any timeline claim, ours included, with the same test. Ask what was measured, from what baseline, over what window.

When does pipeline show up, and how do you catch it?

Pipeline shows up after AI answers change and buyers act on them. How long that takes depends on your sales cycle. You will miss it unless tracking is in place before the work starts.

Set up three things in week 1:

  1. An AI channel in analytics. Google Analytics lets you build custom channel groups, including one for AI assistants. Many AI visits still land as direct traffic, so treat this as a floor.
  2. A "How did you hear about us?" field on demo and trial forms, with ChatGPT, Perplexity and AI search as options. This is often the clearest proof per deal.
  3. A question on sales calls. Ask where the buyer first heard of you, and log it in your CRM.

The sales call matters more than it looks. 69% of B2B buyers prefer to validate AI-generated insights with sales reps, says Gartner. Buyers who found you in AI often say so on the call.

What to look for at each checkpoint:

  • Day 30: fixes live, first pages indexed, a clean baseline, tracking working.
  • Day 60: AI answers moving as a range on some buying questions, first AI visits, more branded searches.
  • Day 90: demos or trials where AI shows up in the form, the call or the referrer, set against the goals agreed at kickoff.

What if day 90 disappoints?

Diagnose from the top down before you decide. Most stalls sit at one step, and fixing a lower step while a higher one is broken wastes time. Then decide to continue, change scope or stop.

Check in this order:

  1. Can bots read the site? Robots rules, firewalls and pages that need JavaScript to show text.
  2. Are the pages indexed in Google and Bing?
  3. Do they rank, or get pulled into AI answers, for the buying questions?
  4. Does AI name you on those questions, across weeks?
  5. Do buyers click or come back through branded search?
  6. Do visitors convert into demos or trials?
  7. Do those leads become pipeline?

Continue when the work shipped and leading signs moved on buying questions, even if revenue hasn't closed yet. Change scope when one step is stuck, for example AI names you but visitors don't convert. Stop or pause when the work didn't ship, or nothing moved after fixes were live and confirmed.
